The one-paragraph answer
Google Ads is a tap: turn it on and leads flow within days, turn it off and they stop. SEO is a well: it takes months to dig, then it keeps producing at a lower cost per lead. Businesses that need revenue this quarter start with ads. Businesses that plan to be around in three years build SEO as well. Most should do both, in a ratio set by budget and urgency.
Speed versus compounding
Picture cost per lead over twelve months. Google Ads starts at a fixed cost per lead and improves for two or three months as the account learns, then levels off. SEO starts with no leads at all, begins producing around month three to four, and its cost per lead keeps falling as rankings and content accumulate. The two lines usually cross somewhere between month six and month nine.
True cost comparison
The figures below are an illustration for a Malaysian SME spending about RM5,000 a month on each channel. Your numbers will differ by industry.
| Month 1 | Month 6 | Month 12 | |
|---|---|---|---|
| Google Ads leads | 25 to 35 | 35 to 45 | 35 to 45 |
| Google Ads cost per lead | RM150 to RM200 | RM110 to RM140 | RM110 to RM140 |
| SEO leads | 0 to 3 | 10 to 20 | 25 to 50 |
| SEO cost per lead | Not meaningful yet | RM250 to RM500 | RM100 to RM200 |
When ads win
- You need leads this month, for a launch, a slow quarter or a new branch.
- You want to test which offers and keywords convert before investing in content.
- Your market is small enough that a few paid keywords cover most of the demand.
- Your offer is seasonal, such as Raya promotions or year-end clearance.
When SEO wins
- Your buyers research for weeks before they enquire.
- Clicks in your industry are expensive, which is common in finance, legal and B2B services.
- You want an asset that keeps working when the ad budget pauses.
- You want to appear in AI answers, which draw on the same content SEO builds.
The hybrid plan by budget
| Monthly budget | Suggested split | Why |
|---|---|---|
| RM2,000 | All on SEO and Google Business Profile, or all on ads if you need leads now | Splitting this budget makes both too thin to work |
| RM5,000 | About 60% ads, 40% SEO | Ads pay the bills while SEO builds |
| RM10,000 | About 50% ads, 50% SEO, shifting toward SEO after month six | SEO takes over as its cost per lead falls |
Mistakes we see weekly
- Running ads without conversion tracking, so nobody knows which keywords produce customers.
- Expecting SEO results in 30 days, then cancelling at month two, just before it starts to work.
- Sending ad traffic to the home page instead of a page built for the search.
- Treating the two as rivals, when ad data is the best keyword research SEO can get.

Questions people ask
Can I pause SEO once I rank?
You can, but rankings fade slowly once the work stops, and competitors who keep publishing will pass you. Most businesses drop to a lighter maintenance retainer instead of stopping completely.
Do ads help SEO rankings?
Not directly. Google does not rank you higher because you advertise. Ads do help indirectly, because search term data shows which keywords convert, and that tells you which pages to build for SEO.
What is SEM?
SEM, or search engine marketing, is the umbrella term for paid search advertising. In Malaysia it means Google Ads in practice. SEO covers the unpaid results beside the ads.
